We’ve been slowly trying to modernize our legacy setup in a fintech platform that still relies on a mix of batch jobs, XML-based APIs, and manual data exports. The tricky part is we can’t just shut anything down — it all has to stay live while we rebuild. Feels like walking a tightrope. We hit similar walls during our transition. One thing that helped big time was breaking the upgrade into microsteps and keeping the old system in sync with the new one via middleware. Also, leadership didn’t really buy in until we showed them potential savings and speed gains. One thing I’ve seen across projects is that the tech side gets all the attention, but legacy upgrades often fail because of poor planning around internal communication and support. Devs adapt fast, but ops and support teams need a lot more visibility and gradual onboarding if you want the transition to stick.
